Stage 1 — Find It

Where does the value in your expertise actually live?

Reconstruct the work. The aim is to uncover knowledge, process, reasoning, tacit expertise and human value.

Reconstruct the engagement

Walk through what actually happened: what the client told you, what you asked, what you noticed, what you did next, what changed your view, and what you recommended.

What do you know that materially changes the client's outcome?

What do you repeatedly do?

Research, analyse, calculate, diagnose, compare, prioritise, challenge, interpret, design, evaluate, recommend, decide.

What questions do you ask that a less experienced consultant may not know to ask?

What do you notice that clients or less experienced people often miss?

What answers or claims make you distrust what you are hearing?

What evidence do you need before you are convinced?

What makes you ask another question or change direction?

What would make you override your normal conclusion?

When should you stop and refuse to make a recommendation?

Tacit expertise check: Think of a recent case where you "just knew" something was important.

What did you notice first?

What would a novice probably have done differently?

What would have made you reach the opposite conclusion?

What genuinely requires you?

Consider judgement, trust, relationships, accountability, ambiguity, politics, negotiation, context, creativity, ethics or leadership.

How much are clients paying for the expertise versus paying for you personally?

Which 20% of what you do creates most of the client value?

Stage 2 — Test It

Can this expertise create value without you every time?

Choose the answer that best describes the service you selected.

What should never be delegated to an asset?

What useful value could a client receive before you personally need to become involved?

Stage 3 — Prove It

Is there a commercial reason to build anything?

Who has this problem?

What do they do today if your asset does not exist?

What does the problem cost them?

How often does the problem occur?

What happens if they get the decision or outcome wrong?

Why is general AI not already good enough?

Why would someone pay for this?

What existing budget, service or expenditure could this replace, reduce or improve?

Does the client actually want to do this work themselves?

How easily could a competitor copy this?

What could make the asset stronger over time?

What is the cheapest credible way to validate demand before building?

What evidence would make you decide not to build it?

What commercial role seems most plausible?
